Hiring models
Upwork vs virtual assistant agency: what are you actually paying for?
A freelance marketplace and a VA agency can both get you remote talent. The difference is how much sourcing, screening, contracting, management and replacement risk stays on your side.

How the two hiring models differ
A freelance marketplace gives you access to a large pool of independent professionals and tools for finding, hiring and paying them. A virtual assistant agency or matching service narrows the pool for you and usually adds some combination of screening, role scoping, contracts, payment handling, onboarding support and replacement processes.
That means the comparison is not simply “cheap freelancer versus expensive agency.” The real comparison is self-managed hiring versus a managed hiring layer. If you already know how to write the role, screen candidates, run work samples, verify references, onboard remotely and replace someone quickly, the marketplace model can be very efficient. If those activities would consume the owner's attention, an agency can be paying for work you would otherwise do yourself.
Where a freelance marketplace is strong
- Choice. You can compare many profiles, specialisms, rates and work histories.
- Speed. For a narrow project, you can often move from brief to conversations quickly.
- Direct control. You choose who to contact, how to screen and how the engagement is structured within the platform's rules.
- Project flexibility. Short, clearly defined tasks are a natural fit for a marketplace.
The trade-off is that volume creates work. Twenty plausible profiles are not the same as a shortlist. Someone on your side still has to decide what “good” looks like, compare evidence, run interviews or tests and manage the relationship after the hire.
A marketplace works especially well when the task is discrete: redesign a presentation, clean a dataset, build a landing page, reconcile a backlog or complete a one-off research project. You can assess the output directly and the engagement has a natural finish line.

Where an agency earns its margin
An agency should earn its higher price by reducing uncertainty and administrative load. If all it does is forward profiles from the same marketplace you could search yourself, the margin is difficult to justify. A useful agency should add a real process around the hire.
Role scoping
Turning “I need help” into hours, outcomes, tools, schedule, skill level and non-negotiables.
Screening
Checking written communication, reliability, role-specific evidence, references and practical fit before the client spends interview time.
Administration
Handling contracts, payments and the mechanics of the engagement according to the provider's model.
Replacement path
Having a defined process if the match fails, rather than restarting from an empty search box.
Those are the questions to ask any agency, including us. “What exactly happens before I meet a candidate?” is more revealing than a promise about talent quality.
How to compare cost properly
Start with the visible rate, then add the invisible work. Marketplace hiring may include your time writing the brief, reviewing profiles, interviewing, testing, checking references, setting up contracts and replacing the person if the first choice does not work. Agency hiring may include a higher rate or fee, but some of those activities are bundled into the service.
For HirayaVA Collective, managed VA support starts at $325 per month for Essential VA Support at 10 hours per week, with published Specialized and Executive & Operations tiers. A marketplace may show lower or higher hourly rates. The meaningful question is what is included and what stays on your side.
If you are an experienced remote manager with a strong hiring process, paying for a managed layer can be unnecessary. If you are the founder, recruiter, interviewer, trainer and backup manager at the same time, the “cheaper” route can become expensive through attention rather than invoice value.
Questions to ask before choosing
- Do we know exactly what outcomes this person owns?
- Do we have time to review twenty profiles to find five worth speaking to?
- Can we design a short work sample that predicts success?
- Who checks references and verifies the candidate's setup?
- Who creates accounts, permissions, SOPs and the first two weeks of work?
- What happens if the person leaves in month two?
- Do we need one-off expertise or a long-term operating relationship?
If you cannot answer the first question, neither marketplace nor agency will rescue the role. Start with our VA hiring process or the delegation list and define the job first.
Which model fits which business?
Choose a marketplace when...
You have a clear brief, know how to assess the skill, can manage the hiring process and want direct access to a broad freelancer pool.
Choose an agency when...
You want help defining the role, narrowing candidates, handling engagement administration and creating a clearer replacement path.
Neither is automatically better. The better model is the one that matches your internal capability. Buy the layer you need; do not pay for a service your team can already perform well, and do not pretend your own time is free when it is not.
Frequently asked questions
Questions businesses ask before deciding.
Is Upwork the same as a virtual assistant agency?
No. Upwork is a freelance marketplace model where clients can find and engage independent professionals. A VA agency or matching service typically adds a managed sourcing and screening layer and may also handle contracts, payments, onboarding support or replacement depending on its service.
Why can agency VA rates be higher?
Because the price may include sourcing, screening, engagement administration, support and replacement processes in addition to the assistant's working time.
Is a marketplace better for one-off projects?
Often, yes. A discrete project with a clear deliverable can be well suited to a marketplace because you can assess the output directly and the engagement has a natural endpoint.
What should I ask a VA agency before signing?
Ask how candidates are sourced and screened, what evidence is checked, what the fee includes, how replacements work, who manages performance issues and what happens if the role changes.
Can I hire a long-term VA through a marketplace?
Yes. The key is whether you can manage the full hiring and ongoing relationship effectively, not the platform itself.
